E-commerce Growth Consulting

Diagnosis before spend: find what limits your store's growth, decide the channel mix, and hand a prioritised roadmap to whoever executes it.

E-commerce growth consulting is a marketing-led advisory service for online stores that want to know what drives their growth before spending more on it. We diagnose traffic sources, the conversion funnel, average order value, repeat purchase and contribution margin per order, then turn the findings into a channel mix decision and a prioritised roadmap covering your own site and your marketplace stores. Execution goes to the matching SEO, paid media, social, content and CRO services or to your own people.

/01 · Definition

What is e-commerce growth consulting?

E-commerce growth consulting is a strategic service that identifies the main constraint on an online store's growth and decides which channels, content and site improvements to prioritise. At SEO Evaluate it starts with a diagnosis of traffic sources, the conversion funnel, average order value, repeat purchase and contribution margin per order. The output is a sequenced growth roadmap plus ongoing advisory that reviews decisions against the data. It covers your own store and your marketplace presence, and it does not promise a sales uplift.

Stores rarely stall for one reason. More ad spend, another marketplace or a redesign will not help if the real constraint is a leaking checkout, a thin assortment where people search, or a margin that disappears after returns and commission. Consulting locates that constraint first.

/02 · Who it is for

Who this service is for

Stores with real sales data, spend across several channels and a next growth decision to make.

/03 · Problems we solve

Problems this work solves

  • Revenue grows, profit does not

Paid orders rise while returns, shipping, commission and discounts eat the margin, and dashboards report only revenue.

  • Nobody knows which channel really works

Every platform claims the sale, totals exceed the store's own orders, and budget follows whichever channel reports loudest.

  • Plenty of visits, few baskets

Shoppers reach category and product pages but drop at add-to-cart or checkout, and nobody has isolated the step that fails.

  • One-time buyers

Each sale is bought again with paid traffic because retention email and CRM are missing or only send promotions.

  • Assortment out of step with demand

The product types people search for most are missing or buried, while the most heavily stocked lines attract little search interest.

The growth diagnosis

Growth is split into five questions: how many people arrive, how many buy, how much they spend, how often they return and what is left from each order. Traffic is broken down by channel, device and new versus returning visitors; the funnel by product view, add to cart, begin checkout and purchase. The step with the largest loss becomes the first priority.

Average order value and repeat purchase are the two ways to earn more from the same traffic, so bundles, free-shipping thresholds and post-purchase emails are reviewed here. Unit economics is described in words: if winning a customer costs more than the contribution that customer leaves over time, more spend grows the loss, not the business. Product cost, shipping, returns, commission and payment fees come from you.

Assortment is compared with search demand: volume and seasonality by category and product type, competitor visibility for those searches, and two separate lists, high-demand areas where your range is thin and stocked lines few people look for.

Pricing position is an input to the diagnosis, not a service: competitor price ranges are noted because price shapes ad efficiency and conversion, while pricing decisions stay with you.

Category and product page content strategy

Content that sells goes beyond product descriptions: category introductions, buying guides, size or usage guidance, and answers to the questions that block a purchase. The consulting decides which categories need it, which question each piece answers and in what order; production happens in the content SEO service or with your writers.

Category architecture, faceted URL rules, Product structured data and Merchant Center feed quality belong to the e-commerce SEO service. The diagnosis flags whether that layer is holding growth back and routes the detailed work there.

Merchandising and on-site search are the less visible half: which products top category pages, how sold-out items leave the sort order, which internal searches return nothing, and which products are searched often but found rarely. The findings feed assortment and content priorities; your developer or platform applies the sorting rules.

CRO priorities and margin-aware measurement

Conversion work starts at the funnel step that loses the most shoppers: price, delivery time, returns policy and stock visibility on the product page, surprise costs in the basket, forced account creation at checkout. Findings are ranked by impact and ease; testing goes to the CRO and UX service, and design and development stay with your designer or developer.

If measurement is wrong, every other decision is built on sand. We check that GA4 e-commerce events (view_item, add_to_cart, begin_checkout, purchase) fire with correct parameters, per the schema in Google Analytics Help. Consent Mode v2 is reviewed with your cookie banner under GDPR and KVKK, and the gap from declined consent is stated in every report.

Server-side tagging is an option, not a default, worth it when conversion data sent to ad platforms is weak and someone can maintain the setup.

Margin-aware reporting tracks contribution per order by channel instead of revenue, so campaigns that bring revenue but leave little margin become visible and budget follows contribution.

/09 · Method and process

How an engagement runs

A diagnosis phase first, then a monthly advisory rhythm.

  1. 01

    1. Access and goals

We take read access to GA4, Search Console, Google Ads, Meta, Merchant Center, the store admin and marketplace reports. The growth goal, acceptable acquisition cost and product-level costs are written down with every assumption.

  2. 02

    2. Data reliability check

Purchase events are compared with store orders, channel tagging is checked and the consent-related data loss is estimated. Unreliable figures are flagged so the diagnosis knows its limits.

  3. 03

    3. Diagnosis

Traffic, funnel, basket, repeat purchase and contribution are analysed by channel and category, and assortment is compared with search demand. The report ranks the constraints by importance.

  4. 04

    4. Channel mix and prioritisation

Each channel gets a role, a prerequisite and a method for judging its contribution. Initiatives are scored on impact, cost and ease, then split into now, later and not at all.

  5. 05

    5. Roadmap and handover

Priorities become a roadmap with owners, prerequisites and success criteria, and each item gets a short execution brief so SEO, ads and content follow one plan.

  6. 06

    6. Monthly advisory

Monthly, results are reviewed in a margin-aware report, assumptions are updated and next priorities are set. Initiatives that miss their criteria are stopped or redesigned; decisions are logged.

/11 · Measurement and KPIs

How the work is measured

No figure is promised. Each indicator has a written method and a baseline recorded during the diagnosis.

  • Margin

    Contribution per order

What remains after product cost, shipping, returns, commission and ad spend, by channel, from store and finance data.

  • Funnel

    Funnel step progression

Progression from product view to purchase at each step, from GA4 e-commerce events and split by device.

  • Basket

    Basket size and repeat purchase

Average order value and the share of customers ordering again within a set period, from store or CRM data.

  • Demand

    Non-brand organic visibility

Impressions and clicks on category and product-type queries in Search Console, with brand queries filtered out.

  • Data

    Measurement reliability

The gap between GA4 purchases and store orders, plus the consent-related gap, reported monthly.

/12 · Common challenges

Common challenges

  • Cost data scattered across systems

Product cost, shipping and returns live in different tools. Early analysis uses estimates, clearly labelled, and is updated as firm numbers arrive.

  • Platforms counting sales differently

Google Ads, Meta and marketplace dashboards each attribute the same order by their own rules. Store order data is the single source; platform numbers show direction.

  • Short-term promotion pressure

Sales events and stock clearance can crowd out the roadmap, so they are scheduled in up front and their margin impact reported separately.

/13 · Strategic considerations

When this is not the right buy

  • A pre-launch store with no data

Diagnosis needs sales, traffic and cost data. Before launch, a measurement plan and basic channel setup are the better start; consulting begins once meaningful data exists.

  • You need a store built or rebuilt

Store builds, theme development, Shopify, WooCommerce or custom platform implementation and UX/UI design are not offered. Your platform, agency or developer does that work; we write the marketing and measurement requirements.

  • You need someone to run your marketplace account

Store setup, product uploads, stock and price updates, orders, returns and customer service are not offered. On marketplaces the scope is listing content, search optimisation, sponsored ads and measurement.

  • Your priority is entering a new country

Which country, language and channel to start with is a separate analysis in international market entry consulting. Logistics, customs, VAT and compliance work is not offered.

  • You only need one channel managed

If the problem is clear and you just want Google Ads or SEO run well, buy that service directly rather than adding a consulting layer.

/14 · Frequently asked questions

E-commerce growth consulting: frequently asked questions

What does an e-commerce growth consultant do?

An e-commerce growth consultant finds the constraint that limits a store's growth and sequences the next moves. At SEO Evaluate that means diagnosing traffic, the funnel, average order value, repeat purchase and contribution per order, then delivering a channel mix recommendation, content and CRO priorities, a measurement plan and a roadmap with owners. Execution goes to the matching service or your people.

How is a growth consultant different from an e-commerce agency?

An agency usually runs specific channels such as ads, SEO or social. A consultant helps you decide which channels to run, in what order and with what prerequisites. SEO Evaluate keeps the two apart: consulting produces the diagnosis and roadmap, and execution happens in the SEO, paid media, content and CRO services or with a provider you choose.

Which marketing channel should we invest in first?

It depends on the store's stage and main constraint. If conversion tracking is unreliable, measurement comes first. If demand already exists, Google Shopping and organic search usually come early; if the product sells visually and demand must be created, Meta or TikTok ads move up. Weak repeat purchase points to email and CRM before more acquisition.

Should we grow on marketplaces or on our own store?

It is usually a question of balance rather than choice. Marketplaces give access to existing demand, but commission and ad costs narrow the margin and the customer relationship stays on the platform. Your own store suits repeat purchase and brand search. The diagnosis compares the contribution each channel leaves per order and recommends a balance from that.

How much data do we need before starting?

A useful diagnosis needs a store that has been trading for a while, an analytics source such as GA4 and order data from the store admin. Product cost, shipping and returns figures should be shared, even as estimates. If data is missing, measurement is fixed first; for a store not yet launched, consulting is the wrong starting point.

Who implements the recommendations?

The consulting covers diagnosis, roadmap, prioritisation and ongoing advice. Campaigns, SEO, content, social and CRO testing can run through SEO Evaluate's execution services or be handed to your people and existing agencies. Development work on the site is always done by your developer or platform, never by the consulting engagement.

Do you build online stores or design websites?

No. Store builds, theme development, Shopify or WooCommerce implementation, UX/UI design and hosting are not offered. If a new site or replatforming is planned, we write the marketing, SEO and measurement requirements and check your developer's work against them; the build stays with your platform, agency or developer.

How will we know whether the consulting is working?

During the diagnosis we record baselines for contribution per order, funnel progression, basket size, repeat purchase and non-brand organic visibility. Each month the same indicators are read with the same method. No sales uplift is promised; the work is judged on whether decisions rest on evidence and on the direction of the indicators.
